The most valuable learning in a service company happens right after the job — and most companies never capture it.

A post-job review doesn't have to be elaborate. It's a disciplined habit of asking, every time: What did we estimate versus what did it actually take? Where did we run over on labor? Were there material surprises? Did the client raise any concerns during delivery? What would we do differently?

When that habit exists and the answers are tracked, a service company develops a feedback loop that improves estimating accuracy, identifies recurring field problems, surfaces training needs, and builds institutional knowledge that makes every future job better.

When it doesn't exist, every job is a standalone event. You finish, collect (eventually), and move to the next one — without learning the thing that job was trying to teach you.

I worked with a roofing company that started doing 10-minute post-job reviews with their crew leads. Within four months, they had identified three recurring cost overruns and built process adjustments for all three. Margin on similar job types improved by nearly 4 points.

The knowledge was already inside the company. The structure to capture it wasn't.

Most people buy this book for the AI angle. Here’s what actually changes them.

“I bought it because of the AI message, but the real value was learning how much of my business was still trapped inside my head.”

The business living inside your head is not scalable. Getting it out is the first real step.

The most expensive lie in service company growth is: 'I just need to find the right people.'

It feels true. It sounds reasonable. It's the explanation behind a thousand hiring decisions that didn't work out.

The right people did show up. They just showed up into a system that didn't set them up to succeed.

No documented process to follow. No clear definition of what success looks like in their role. No authority that matches their responsibility. No feedback structure that lets them improve. No management rhythm that surfaces problems before they become crises.

In that environment, good people look like bad hires. Not because they were bad — because the system was built for the owner to be involved in everything, and when the owner stepped back, the gaps became visible.

The fix isn't better hiring. It's building the environment where the people you hire can actually perform.

I've worked with service companies that hired and fired the same role three times in two years. When we finally built the role definition, the process documentation, and the performance standard — the fourth hire thrived. Same market. Different structure.

What environment are you hiring people into?

The Adaptation Ladder is one of the most practical tools in the book. Here’s what a reader said after using it.

“The Adaptation Ladder gave me a simple way to see exactly where my business was stuck and what needed to happen next.”

The Ladder works because it tells you exactly where to look — not just that something is wrong.

The owner's time is the company's most expensive resource. Most companies treat it like it's free.

Every hour the owner spends on something that shouldn't require the owner is an hour not spent on the things only the owner can do: relationships, strategy, key decisions, team development, business building.

The owner's calendar is either an asset or a liability. An asset when it's designed around high-leverage activities. A liability when it's reactive — filled by whoever needs something, whatever problem came up, whichever task nobody else handled.

I ask every operator I work with to do a simple audit: take the last two weeks of your calendar and categorize every hour. What percentage was spent on decisions only you could make? On work that required your specific expertise or relationships? On building the company versus running the company?

For most, the honest answer is less than 20%.

The operating system isn't just about what the business can do without the owner. It's about what the owner can finally do when the operating system is carrying the rest. Strategy. Relationships. Acquisitions. Depth of thinking that constant firefighting makes impossible.

What would you do with your time if your calendar were actually your own?

Working capital is the gap between what you've earned and what you've actually collected — and in service businesses, it's almost always wider than the owner thinks.

Here's the typical service company working capital structure: you front labor, materials, and equipment costs to do the job. You complete the job. You invoice (eventually). You wait 30 to 60 days for payment. And during all of that, you're still paying your crew, your overhead, and your vendors.

The bigger the business gets, the wider this gap becomes. At $500K, it's manageable. At $2M, it's a constant pressure. At $5M, it can be a crisis that looks, from the outside, like a thriving business.

The owners I've seen in the most serious cash distress weren't failing businesses. They were growing businesses that had outrun their working capital structure. Revenue was up. Backlog was strong. The bank account was dangerously low.

Managing working capital in a service business requires visibility, process, and discipline: accurate cash projections, tight invoicing cycles, proactive collections, and an understanding of where money is in the pipeline at any given time.

Do you know your working capital position right now — not just your bank balance?

An organized service company is worth significantly more than a disorganized one — even at the same revenue.

This matters whether you plan to sell or not.

The value of a service business isn't just its revenue or even its earnings. It's the structure around those earnings — how dependent the business is on the owner, how documented the processes are, how reliable the systems are, how transferable the operation is to someone new.

A $3M service company that runs on the owner's presence, relationships, and daily decision-making is hard to sell, can't be financed at full multiple, and can't grow through acquisition or partnership without significant risk. A $3M service company with clean processes, a management layer, documented systems, and measurable performance is a completely different asset.

Most service company owners don't think about this until they're ready to exit. That's too late. The operating improvements that increase business value take years to build — and they're the same improvements that make the business easier to run right now.

The goal: convert the ability to recognize potential and build companies into permanent wealth, ownership, influence, and freedom for the operators we work with.
