I often get asked what a training/onboarding plan should look like. Here's a sneak peak of what we built to help teams in need:
Phase 1 — First 30 Days (Weeks 1–4): Orient · Learn · Execute Under Supervision
Systems access → File flow ownership → Seller communication handoff → Title process ownership. Ends with a 30-day scorecard against 5 KPIs.
Phase 2 — Days 31–60 (Weeks 5–8): Operate · Refine · Build Independence
SOP documentation → Full file ownership with no safety net → Backup coverage and capacity planning → KPI framework built. Ends with a 60-day scorecard. Target: owner involvement below 10%.
Phase 3 — Days 61–90 (Weeks 9–12): Scale · Systemize · Own the Department
SOP library completion (all deal types) → CRM automation and triggers → 90-day performance review → Transition to autonomous operation. Ends with a 10-category completion scorecard (scored /50)
